Your steak came out gray, or tough, or just flat, and you salted it right before it hit the pan. That is the problem. Salt needs time to pull moisture out and then go back in. Under about 40 minutes it never reabsorbs, so you get a salty crust over a bland middle. The worst window is around 30 minutes: long enough to dry the surface, not long enough to fix the meat. This is the short guide I built from side-by-side tests and from cook tests that actually tasted the result. It is written the way I would tell you across the pass, not the way a recipe blog writes.
